Common onboarding delays and how to prevent them

Onboarding delays are failures on the path from accepted offer to an active employee: missing data, an unlocked joining date, a document gate that nobody named, a manager who was not told, or a second employee row created because the first was “not active yet.” The happy path — stages, owners, and what “ready to activate” means — stays on hire-to-activate onboarding. This page is the failure-mode companion, not a second pipeline explainer. Product surface: Dayzen onboarding. If a date slipped, say which input was missing and who owned it.
A delay is not the same as a candidate who renegotiated joining. A renegotiation is a new written date on the same person. A delay is operations failing to be ready for a date you already locked — or never locking the date while still promising Monday.
Name the delay before you “work harder”
Write one sentence: what is late, relative to which date, and which record is blocked. Examples that are specific enough to fix:
- Pre-onboarding form not submitted by the deadline you set, so bank and address are blank two days before joining.
- Joining date still “TBD” in recruitment while facilities booked a desk for a guessed Monday.
- Activation blocked because a named document is missing, and the joiner was not told which one.
- Manager out of office on day one with no deputy.
- Two employee rows; HR will not activate either until identity is cleaned up.
“Onboarding is delayed” with no noun is a mood. Moods do not unblock payroll or a punch.
Cause 1: Missing or late pre-onboarding data
If the joiner types bank, address, and identity fields only on day one, activation and first-cycle payroll compete with orientation. A pre-onboarding form exists so that typing happens before the floor. Set a deadline relative to joining date (for example: complete by three working days before). Chase the person, not the universe. If the form is tokenized, resend the same token; do not open a second form that creates a second identity.
Prevention:
- One form, one candidate, one deadline on the calendar HR and TA both see.
- A named chaser if the form is still empty at deadline minus one day.
- Auto-fill into the employee record from that form so HR does not re-key and introduce spelling splits.
Dayzen onboarding includes candidate pre-onboarding forms and can auto-fill employee details from that data. It does not complete the form for a silent candidate. If they have not submitted, that is the delay — not “the system.”
Cause 2: Joining date never locked
Verbal “they’ll start next week” is not a date. Access, payroll structure, and the manager’s first-week plan all need one calendar day. If the date is still in a chat thread, every downstream owner will pick a different Monday.
Prevention:
- Joining date is a field on the onboarding record, copied from the offer unless a dated revision exists.
- Slips update that field; they do not create a new employee because the old profile “was for the previous Monday.”
- If the candidate cannot confirm, keep them in pipeline — do not activate on a guess.
Hire-to-activate owns when “joining date set” sits in the stage list. This page only says: until that field is real, treat every booking as provisional and say so out loud.
Cause 3: Document gate without a list
Activation that waits on “papers” without naming them will wait forever, or will activate in panic with gaps. Write the gate: which files or verified fields block active status. Tell the candidate the same list. Do not add a new document the morning of joining unless policy truly changed — last-minute extras feel like delay even when HR thinks they are being careful.
Prevention:
- Publish the gate internally and in the form or offer follow-up.
- Inventory what recruitment already holds so onboarding does not re-ask for the same PAN image.
- Pending items (for example a check still in flight) have an owner and a rule: block activation, or activate with a named exception. Silence is the delay.
This is not a nationwide legal packing list. Your company writes the gate. Background verification is not a Dayzen product; do not wait on a vendor as if the HRMS were running the check.
Cause 4: Manager not in the loop
HR can be ready and day one still fails if the hiring manager is on leave, in a client workshop, or was never told the date. The person then sits with reception, a video lobby, or a buddy who also did not know.
Prevention:
- When joining date locks, notify the manager and ask for a deputy for day one.
- If the manager cannot attend, the deputy is named in the same note, not “the team.”
- Do not treat HR presence as a substitute for the manager’s first assignment and intros. That split belongs on the manager-onboarding article; here it is a delay cause when the split was never made.

Cause 5: Duplicate identity
A classic delay: TA created an employee because onboarding was “slow,” HR created another from the form, and now nobody will activate until the merge. Search before create. Convert the candidate onto one employee ID. Rehires especially: find the exited record. See duplicate employee records for the identity failure; this page only records it as a joining blocker.
Prevention: search the directory including exited people; pass candidate ID in the packet; never use “not active yet” as a reason to mint a second row.
Cause 6: Open items with no owner
Cost centre, entity, location, or reporting manager left blank “for finance to confirm” will stall structure and org. Finance confirming a code is a real task. A blank with no due date is a delay disguised as collaboration.
Prevention: packet lists open items with owners and a date. Activation policy says which blanks are allowed. Identity keys and joining date are not allowed blanks.
Cause 7: Withdrawn versus delayed, mixed in one status
A candidate who went silent after accept needs a decision: new date, or withdrawn. Leaving them in Filling Details for weeks blocks the requisition mentally and keeps managers holding a seat. Pipeline stages are not this article; the failure is refusing a terminal state. If they are delayed, change the date. If they are gone, withdraw. Do not keep a zombie joiner because it is uncomfortable to close.

Run the board on joiners in the next ten working days, not on the whole historical pipeline. Historical ghosts belong in withdrawn or a dated delay, not on the live board.
What not to do when something is already late
- Do not create a second employee “just for payroll this month.”
- Do not skip the form and type bank details from a screenshot in WhatsApp if you can still get the form submitted — screenshots decay and mismatch names.
- Do not activate with a blank joining date to “unblock IT.” IT tickets can use a planned date; the employee record should not lie.
- Do not quote a fake benchmark (“most companies activate in 48 hours”) to pressure a document you have not named.
- Do not blame the HRMS for a date nobody stored.
If they already started work while the record is incomplete, file a dated exception: they are working, activation still blocked on X, owner Y, new target date Z. Then finish X. Silent floor-start is how attendance and pay diverge.
Prevention is a named packet, a form deadline, one identity, and a human on day one. Speed without those four produces a different delay: the first payroll dispute.
